Coaches Don't Need Better Drills, They Need Better Constraints

Every basketball coach has experienced the same cycle. A practice does not go as planned, players struggle to transfer what they learned into real games, and the immediate response is to look for new drills. Coaches spend hours scrolling through social media, watching coaching clinics, purchasing practice manuals, or saving videos that promise to improve offensive execution, defensive rotations, or player development. There is an almost endless supply of drills available today, each marketed as the missing piece that will transform a team. While this search for new ideas demonstrates a coach's commitment to improvement, it also reflects a common assumption: when players are not developing, the solution is to find better drills.
The reality is often very different. Most coaches already possess more than enough drills to build successful practices. The issue is rarely the drill itself, but rather how it is designed, modified, and connected to the demands of competition. A drill that looks exciting on paper can produce very little learning if it removes the need for players to read the game, solve problems, or adapt to changing situations. At the same time, a simple activity used for decades can become one of the most effective teaching tools when it places players in situations that require constant decision-making. The difference is not the drill; it is the environment created around it.
This distinction is becoming increasingly important as coaching philosophy continues to evolve. Modern research in skill acquisition has shifted away from viewing learning as the repetition of ideal techniques and toward understanding how athletes interact with their environment. Basketball is an unpredictable invasion sport in which every possession presents a unique challenge. Defenders move unexpectedly, teammates create and close passing lanes, shot clocks create time pressure, and offensive opportunities appear and disappear within fractions of a second. Success therefore depends on a player's ability to continuously perceive information, interpret what is happening, and execute an appropriate response. These processes cannot be fully developed through repetition alone because no two situations in a game are ever exactly the same.
Despite this, many practices still revolve around activities that reduce uncertainty rather than embrace it. Players dribble through cones without defenders, complete predetermined passing sequences, perform shooting drills where every repetition comes from the same spot, or rehearse offensive patterns that unfold exactly as planned. These exercises certainly have value, particularly when introducing fundamental skills or correcting technical errors. Beginners often benefit from isolated repetitions that allow them to understand proper movement mechanics before progressing to more challenging situations. However, problems arise when these controlled environments become the foundation of practice long after players have mastered the basic techniques.
A player may become highly proficient at executing a skill in isolation yet struggle to perform it under the pressure of a real game. A shooter who consistently makes uncontested jump shots during practice may hesitate when faced with an approaching defender. A point guard who flawlessly completes passing patterns without opposition may fail to recognize the correct passing window during competition. Likewise, a player who has memorized offensive movements can appear lost when defenders disrupt the expected pattern. These examples illustrate an important truth: technical execution alone does not guarantee successful performance. Basketball is ultimately a decision-making sport, and every technical skill must be performed in response to constantly changing information.
This is where many coaches unintentionally focus their attention on the wrong problem. When players struggle in games, the natural instinct is to replace the drill with something new, believing the previous exercise simply was not effective enough. In reality, the drill may have been perfectly adequate. What was missing were the conditions that forced players to think. Coaches often change activities when they should instead change the rules, the space, the scoring system, the number of players, or the objectives within the activity. Small adjustments to these variables can dramatically alter how players behave without requiring an entirely different drill.
These adjustments, known as constraints, are among the most powerful teaching tools available to coaches. Constraints are the conditions that shape player behavior by influencing the decisions available during practice. They do not tell players exactly what to do; instead, they guide players toward discovering effective solutions on their own. By manipulating factors such as court dimensions, player numbers, scoring incentives, time limits, dribble restrictions, or defensive advantages, coaches create learning environments that encourage exploration, adaptation, and problem-solving. Rather than rehearsing predetermined answers, players learn how to find solutions that emerge naturally from the situation in front of them.
Consider a simple three-on-three game. Without changing the drill itself, a coach could require that every possession include a paint touch before a shot is allowed. Immediately, players begin searching for driving opportunities, cutting into open space, and creating passing angles that did not previously exist. Limiting each player to two dribbles encourages quicker ball movement and off-ball activity, while introducing a shorter shot clock forces faster information processing and decision-making. Awarding bonus points for extra passes promotes teamwork and spacing, whereas rewarding offensive rebounds encourages aggressive movement after every shot. None of these changes requires a completely new drill. Instead, they transform the learning experience by changing what the environment demands from the players.
Ultimately, exceptional coaching is not about building the largest collection of drills or constantly introducing something players have never seen before. It is about understanding how to design practice environments that mirror the challenges athletes will face in competition. Coaches who master this approach begin to think less like instructors delivering solutions and more like architects creating opportunities for learning. Their practices become environments where players must observe, communicate, adapt, and make decisions rather than simply follow instructions. When this happens consistently, improvements extend beyond isolated technical skills. Players become more confident under pressure, more creative in solving problems, and far better prepared for the unpredictable nature of basketball itself.
The most effective practices are therefore not defined by how many drills they contain but by how well those drills challenge players to think. Before searching for the next innovative exercise, coaches should first ask a different question: Can this same drill become more representative of the game simply by changing its constraints? In many cases, the answer is yes, and that realization has the potential to completely transform the way basketball is taught.

Understanding Constraints: The Small Changes That Create Better Players
The word constraints has become increasingly common in modern coaching conversations, yet it is often misunderstood. Some coaches assume constraints simply mean adding rules to a drill, while others view them as unnecessary limitations that reduce player freedom. In reality, constraints are neither restrictive nor overly complicated. They are simply the conditions that shape how players interact with the game. Rather than telling athletes exactly what to do, constraints influence what they are most likely to perceive, explore, and ultimately learn.
Every basketball practice already contains constraints, whether coaches intentionally design them or not. The size of the court, the number of players, the time available, the score, the equipment used, and even the instructions given before a drill all influence player behavior. The difference between effective and ineffective coaching is not whether constraints exist; it is whether they are deliberately chosen to encourage the behaviors the coach wants to develop. Once coaches begin thinking this way, they often realize that improving practice is less about replacing drills and more about adjusting the environment in which those drills take place.
This idea is closely linked to the principles of ecological dynamics and the constraints-led approach, both of which suggest that athletes learn most effectively when they actively solve movement problems rather than simply reproduce prescribed techniques. Rather than viewing players as individuals who need to memorize the correct answer, this perspective recognizes that basketball is constantly evolving. Every possession presents different opponents, spaces, passing lanes, and defensive reactions. Because the game itself is unpredictable, learning should also involve navigating uncertainty. The role of the coach is therefore to design environments that expose players to representative game situations while still guiding them toward desirable outcomes.
One of the greatest strengths of using constraints is that they encourage players to become active learners instead of passive followers. When the coach provides every solution, players often become dependent on instructions. They wait to be told where to move, when to pass, or which option to choose. During games, however, there is no opportunity to pause the action and ask the coach for the correct decision. Players must independently recognize patterns, evaluate options, and act within seconds. Constraints help bridge this gap by allowing athletes to discover solutions through experience rather than through constant verbal instruction.
For example, imagine a coach who wants to improve ball movement. One option is to repeatedly remind players to "pass more" or "share the basketball." While this instruction is clear, it does not necessarily change behavior. Alternatively, the coach could award 2 points instead of 1 whenever an offensive player touches the ball before a score. Instantly, the drill's objective changes. Players begin scanning for teammates, moving without the ball, and making quicker passing decisions because the environment rewards those behaviors. The coach has influenced learning without continuously stopping play to provide instructions.
The same principle applies to almost every aspect of basketball performance. A coach hoping to encourage aggressive drives to the basket might create a scoring bonus for layups or paint touches. If the objective is to improve spacing, reducing the size of the playing area forces players to recognize how poor spacing affects offensive efficiency. Conversely, increasing the width of the court encourages players to spread out and create larger passing lanes. Restricting the number of dribbles encourages faster ball movement and better off-ball movement, while reducing the shot clock develops quicker perception and decision-making under pressure. In every example, players are not simply practicing skills; they are adapting their behavior to solve the problems created by the environment.
Perhaps the most important lesson for coaches is that small changes often produce the biggest differences. There is a tendency to believe that effective practice requires entirely new drills or increasingly elaborate practice plans. In reality, a single modification can completely transform the learning objectives of an activity. A traditional three-on-three game can become an exercise focused on transition, spacing, defensive communication, finishing at the rim, or decision-making simply by changing one or two carefully selected constraints. This not only saves coaches' preparation time but also allows players to become familiar with the activity's structure while continually facing new tactical challenges.
Another advantage of constraint-based coaching is that it naturally promotes creativity. Traditional instruction often rewards players for producing a single correct solution, even though basketball rarely offers a single answer. A player attacking a defender may be able to score, pass, pull up for a jumper, or reset the offense depending on how the defense reacts. By designing environments that encourage exploration rather than prescribing every movement, coaches allow athletes to develop a broader range of solutions. This adaptability is one of the defining characteristics of elite players, who consistently adjust their decisions based on the information available rather than relying on rehearsed patterns.
Importantly, using constraints does not mean abandoning technical coaching. Fundamental skills remain essential, and players still require guidance to improve shooting mechanics, footwork, passing technique, and defensive positioning. However, these technical abilities should eventually be placed within representative game contexts where athletes learn when, where, and why to use them. A perfectly executed pass has little value if the player cannot recognize the right moment to make it. Likewise, flawless shooting technique becomes far more meaningful when developed alongside the ability to create space, read defenders, and select high-quality shot opportunities. Constraints connect technical execution with tactical understanding, ensuring that skills transfer more effectively from practice to competition.
Ultimately, constraints change the focus of coaching from controlling every action to shaping the environment in which learning occurs. Rather than constantly asking, "What drill should I run next?", coaches begin asking more purposeful questions: How can I encourage faster decisions? How can I create more off-ball movement? How can I reward the behaviors I want to see? These questions shift attention away from collecting drills and toward designing learning experiences that better reflect the demands of basketball. It is this change in mindset, not simply a new set of exercises, that has the potential to transform both player development and long-term performance.
Turning Ordinary Drills Into Extraordinary Learning Opportunities
One reason I believe the constraints-led approach has become so influential is that it doesn't require coaches to completely reinvent how they practice. In fact, one of its greatest strengths is its simplicity. Coaches often assume that embracing modern approaches to skill acquisition means abandoning everything they've done for years, but that couldn't be further from the truth. Most practices already contain valuable activities. The opportunity lies in redesigning those activities so they better reflect the demands of competition.
That realization was one of the biggest takeaways from our systematic review. Throughout the research, I kept expecting to discover entirely new training methods that would revolutionize basketball practice. Instead, I found something much more practical. Many of the most effective interventions weren't built around completely different drills; they were built around changing the conditions within familiar ones. Small modifications repeatedly produced meaningful improvements because they required players to perceive different information, solve different problems, and make different decisions.
I think that's encouraging for coaches at every level. Whether you're coaching young beginners or experienced professionals, improving player development doesn't necessarily mean starting from scratch. It often begins by asking one simple question before every activity:
"What decision do I want my players to make?"
Once that question has been answered, the constraints begin to design themselves.

Designing Practice Around Decisions
Too often, coaches plan practices by thinking about skills.
"Today we'll work on passing."
"Tomorrow we'll focus on shooting."
"We'll spend twenty minutes on transition offense."
While there's nothing inherently wrong with organizing practice this way, it sometimes shifts attention away from the learning that occurs during the activity. I've started approaching practice planning differently. Instead of beginning with the skill, I begin with the decision.
For example, suppose I want players to recognize when to attack the basket and when to pass to an open teammate. Rather than lecturing about good shot selection, I can manipulate the environment to make those decisions unavoidable. I might award bonus points for scoring after penetrating the paint, encourage defensive rotations by creating numerical advantages, or reduce the number of dribbles available before a shot is taken. Suddenly, players are repeatedly experiencing the situations I want them to learn from, rather than simply hearing me describe them.
The same principle applies to almost every tactical objective. If the goal is to improve spacing, adjust the court dimensions. If the goal is to improve transition defense, create continuous play with limited recovery time. If the objective is faster ball movement, reward possessions where multiple players touch the ball before scoring. Instead of telling players what good basketball looks like, the practice encourages them to discover it for themselves.
Over time, those discoveries become habits.
Constraints Should Guide, Not Control
One misunderstanding I occasionally hear is that adding more constraints automatically creates better learning. In reality, the opposite can happen.
If every activity contains five or six different rules, players often spend more time remembering instructions than reading the game itself. The purpose of constraints is not to make practice more complicated. Their purpose is to highlight one or two specific learning objectives while preserving the natural flow of basketball.
The best constraints often feel almost invisible.
Players become so engaged in solving the problems created by the activity that they stop thinking about the rule itself. Instead, they begin adapting their movement, communication, spacing, and decision-making in response to what the game asks of them.
That, to me, is the sign of a well-designed practice.
The coach hasn't controlled every movement.
The environment has guided better behavior.
As coaches, we sometimes underestimate how much learning can occur when we simply resist the temptation to overcomplicate things.

The Best Practices Rarely Look Perfect
One observation I've made over the years is that some of the most productive practices can look surprisingly messy to an outside observer.
Players occasionally make poor decisions.
Spacing isn't always perfect.
Communication breaks down.
The ball is turned over.
If someone walked into the gym at that exact moment, they might assume the session wasn't going well.
Yet those are often the practices where the deepest learning is taking place.
Why?
Because players are operating just beyond the edge of what they currently understand. They're making decisions they haven't mastered yet. They're experimenting with different solutions, recognizing mistakes, adjusting their behavior, and gradually building a deeper understanding of the game.
Learning isn't always neat.
In fact, meaningful learning is often accompanied by mistakes, uncertainty, and temporary frustration.
As coaches, we have to become comfortable with that discomfort.
If every practice looks perfect, there's a reasonable chance players aren't being challenged enough.
Coaching the Game, Not the Drill
Perhaps the biggest change in my own coaching philosophy has been realizing that I shouldn't become emotionally attached to drills.
For years, I would judge a practice by whether the drill itself ran smoothly. If players completed every repetition correctly, I assumed the activity had been successful. Looking back, I realize I was evaluating the drill rather than the learning.
Today, I think about it very differently.
Players don't compete in drills.
They compete in games.
Everything we do in practice should ultimately prepare them for the unpredictable situations they'll encounter when the score matters, the clock is running down, and nobody is standing beside them with the answer.
That's why constraints have become such a valuable part of my own thinking. They allow coaches to bridge the gap between practice and competition without abandoning technical development. Instead of separating skills from decision-making, they connect them in a way that more closely resembles the game itself.
For me, that's ultimately what coaching is about.
Not creating perfect practices.
Creating players who are prepared for imperfect games.

Final Thoughts
When coaches search for better drills, they're usually motivated by a genuine desire to help their players improve. There's nothing wrong with looking for new ideas, learning from other coaches, or expanding your practice library. The coaching profession grows as people continue to share knowledge and challenge one another to improve.
At the same time, I think one of the most valuable questions we can ask ourselves isn't "What's the next great drill?"
It's "How can I make the drill I'm already using demand better decisions?"
That single shift in perspective changes almost everything.
Instead of constantly searching for novelty, we begin searching for learning.
Instead of measuring practice by how organized it appears, we begin evaluating it by the quality of the decisions players are required to make.
And instead of believing player development comes from collecting more drills, we recognize that it often comes from making thoughtful changes to the ones we already have.
The longer I've studied decision-making, the more convinced I've become that great coaching isn't about providing endless solutions.
It's about designing environments where players discover solutions on their own.
Constraints are among the most effective ways to make that happen.
On the Court
At your next practice, resist the urge to introduce a brand-new drill. Instead, choose one activity you've been using for years and change just one variable.
Reduce the number of dribbles.
Shrink the playing area.
Award bonus points for paint touches.
Require every player to touch the ball before scoring.
Then step back and observe.
Watch how those small adjustments influence spacing, communication, movement, and decision-making. You may discover that the most meaningful changes in player development don't come from creating new drills; they come from creating better learning environments.
